Leadership Model: Designing for Resilience and Performance

A nationwide private hospital network, spanning nearly 40 sites across the country, was preparing to roll out a major transformation portfolio.

Context

A nationwide private hospital network, spanning nearly 40 sites across the country, was preparing to roll out a major transformation portfolio. Post-COVID, frontline capacity was already stretched, operational resilience was under pressure, and as a private equity–run organisation, the expectations for speed and return on investment were high. The C-suite needed confidence that the portfolio could be absorbed without overwhelming hospitals or compromising patient care.

The Brief

XOAM was engaged to partner with the C-suite on a critical question: Could the organisation’s national hospital network absorb the scale of the transformation portfolio being proposed?

What we did.

The work needed to:

  • Assess readiness and capacity across hospitals located nationwide.
  • Identify key risks and interdependencies.
  • Map stakeholders critical to success.
  • Define the capabilities required from both a strategic change and operational change perspective.
  • Design a bespoke portfolio change management approach to assess impact and index initiatives — leaving the organisation with a repeatable capability.
  • Apply this capability consistently across transformation programs through a change design approach, delivered via the Activation Studio.

Approach

  • Executive Activation – aligned the C-suite on transformation priorities, trade-offs, and decision rights.
  • Portfolio Readiness Scan – assessed hospital capacity to absorb change amidst operational demands.
  • Risk & Stakeholder Mapping – identified systemic risks and clarified who must be engaged.
  • Strategic Change Capability – built portfolio governance, prioritisation, and executive steering forums.
  • Operational Change Capability – enabled hospitals to adopt and embed new ways of working at scale.
  • Business Enablement – integrated support into daily operations to protect patient care while embedding transformation.

The results.

  • Clarity at the top: Consolidated view of readiness, capacity, and risk across the national network.

  • Confidence in delivery: Portfolio-level change design combined with frontline enablement.
  • Consistency at scale: Transformation programs applied a unified change design approach through the Activation Studio.
  • Capability uplift: Clear articulation of strategic vs operational change needs.
  • Enduring value: The bespoke portfolio change management approach, powered by XOAM’s operational change analytics and insights, continues to be used today to govern and index change across the country.

Why it worked

XOAM set up and ran the change portfolio, giving the C-suite clear line of sight across risks and opportunities to make confident decisions. Instead of using an off-the-shelf toolkit, we designed contextual change capabilities anchored on performance, value and risk, building resilience at scale. Transformation and change programs were empowered and eqipped with the capabilities to design the business model changes needed and the pathways to performance.
